Agency, freelancer, or in-house: what each actually costs an Indian business

Most pricing guides on this subject are written by agencies. This one is too — so here are the numbers, the costs that usually go unmentioned, and the cases where hiring us would be the wrong call.

THE SHORT ANSWER

In India in 2026, a full-service agency retainer for a small business runs roughly ₹35,000–₹80,000 a month, and ₹1,00,000–₹3,50,000+ for multi-channel growth work. An experienced freelancer costs ₹40,000–₹70,000 a month per specialism. One mid-level in-house marketer costs about ₹75,000–₹1,20,000 a month once statutory contributions and tools are counted — roughly the same as a full-service retainer, but you get one person's skillset instead of a team's. That trade — depth of context versus breadth of craft — is the real decision, not the price.

Why you should read these numbers sceptically

Almost every "what does marketing cost in India" article is published by an agency that sells marketing. We are an agency. That is a conflict of interest and it belongs at the top of the page, not buried in a disclaimer.

It matters because the published figures below come mostly from agency and freelancer blogs rather than independent research. There is no reliable public dataset of Indian agency retainers. So treat the ranges as a sense of the market, not as quotes — and ask any agency, including us, to show you what sits inside a number before you agree to it.

The one thing we would ask you to take seriously is the section on costs that don't appear on invoices. That is where most budget decisions actually go wrong.

What an agency costs

Published 2026 ranges for Indian agencies cluster like this:

  • SEO — ₹10,000–₹25,000 a month at a small agency; ₹30,000–₹75,000 where technical audits and real outreach are included
  • Google or Meta ads management — ₹5,000–₹20,000 a month as a fee, or 10–15% of ad spend
  • Social media management — ₹8,000–₹40,000 a month
  • Content marketing — ₹15,000–₹60,000 a month
  • Full service, small business — ₹35,000–₹80,000 a month
  • Full service, growth-focused — ₹1,00,000–₹3,50,000+ a month

Media spend is separate. A ₹15,000 ads management fee does not include the money that goes to Google or Meta. A business budgeting ₹50,000 a month for "marketing" and spending ₹35,000 of it on the agency has ₹15,000 left to actually reach anyone, which is usually too little for the work to show results — and then the agency gets blamed for the outcome.

The percentage-of-spend model deserves a second look too. At 10–15%, an agency earns more when you spend more. That is not automatically wrong, but it is worth naming and asking about.

What a freelancer costs

Freelance rates in India in 2026 are commonly published as:

  • Hourly — ₹600–₹1,200 at one to three years' experience; ₹1,200–₹2,500 at three to five; ₹2,500–₹5,000 for genuine specialists
  • Monthly retainer, experienced — ₹40,000–₹70,000 for SEO; ₹45,000–₹80,000 for paid media; ₹35,000–₹60,000 for social
  • Content writing — ₹3–₹6 per word at intermediate level; ₹6–₹10 experienced

Per hour, a freelancer is almost always the cheapest way to buy a specific skill. The economics change when you need more than one skill. A brand that needs positioning, content, design and paid media is hiring four freelancers who have never worked together — and someone inside your business becomes the project manager holding it together. That person's time is a real cost, and it is usually the founder's.

The other honest risk is continuity. One person gets ill, takes a better-paying client, or disappears for a fortnight, and the work stops. Agencies are not immune to this, but they have more bodies to absorb it.

What in-house actually costs

This is where budgets are most often underestimated, for two reasons.

The salary figures genuinely don't agree

Indeed puts the average Indian digital marketing manager salary at about ₹3,22,000 a year, from 320 self-reported salaries. 6figr reports an average of roughly ₹19 lakh. Both are describing something real — Indeed's sample skews toward smaller firms and junior titles, aggregators that pull from tech and funded companies skew high.

Any article quoting you one confident number for this role is choosing the number that suits its argument. In practice, a competent mid-level marketer in Delhi or Mumbai is usually a ₹8–₹12 lakh conversation, and a genuinely senior one considerably more.

Salary is not the cost

On top of gross pay, an Indian employer carries:

  • Provident fund — 12% of basic salary plus dearness allowance
  • Gratuity — accruing at roughly 4.81% of basic, payable after five years
  • ESI — 3.25% of gross for employees earning up to ₹21,000 a month
  • Statutory bonus — 8.33% of basic where the Payment of Bonus Act applies
  • Professional tax — ₹2,400–₹2,500 a year, depending on the state

Total employment cost is commonly quoted at 1.35 to 1.55 times gross salary. Then add the things that never make it into the hiring conversation: recruitment fees or the founder's hours spent interviewing, a laptop, and the software stack — an SEO tool, a scheduler, a design licence and an email platform will run ₹5,000–₹15,000 a month before anyone has published anything.

So a ₹9 lakh salary is closer to ₹13–₹14 lakh a year all in, or ₹1,10,000–₹1,20,000 a month — and that buys you one person, who will be good at two or three of the six things you need.

When each one is genuinely the right answer

Hire a freelancer when you know exactly what you need, it is one discipline, and it has a finish line. A website rebuild. A quarter of paid media. A set of product photographs. Pay for the skill, not for an arrangement.

Hire in-house when marketing is continuous rather than campaign-shaped, and when knowing the product deeply matters more than craft breadth. A manufacturer with technical products, or a school with a year-round admissions cycle, is usually better served by someone who lives inside the business. The economics only work if there is enough volume to keep them genuinely busy.

Hire an agency when you need several disciplines working together and can't justify a salary for each, or when the problem is strategic rather than executional — the positioning is unclear, or growth has plateaued and nobody inside can say why.

The most expensive option is the one that doesn't fit the problem. A ₹1.5 lakh retainer producing content nobody needed costs more than a ₹12 lakh salary that fixed the right thing.

The pattern we see most often is businesses buying execution when they needed direction. They hire someone to post more, when the actual problem was that the brand never decided what it stood for. No amount of posting fixes that, at any price.
